For most mid-size carriers, a TMS implementation runs 60 to 90 days from contract signing to go-live. Here is what happens during that window and what your team will actually need to do.
The first two weeks of a TMS implementation are about documentation, not software. Your vendor's implementation team needs to understand how your operation works before they can configure the system to match it.
What happens during discovery:
Plan for two to three hours of your time per week during this phase, primarily from your operations manager and accounting lead.
With the configuration decisions made, the vendor's technical team builds out your environment and connects your integrations.
ELD integration: Most major ELD providers are already connected to modern cloud TMS platforms through shared integration libraries. Your vendor activates the connection to your ELD provider and runs test data to confirm HOS information flows correctly.
Accounting integration: If you are connecting to QuickBooks or another accounting system, this integration requires configuring chart of accounts mapping so load revenue and expense data posts to the correct accounts automatically.
EDI trading partners: Each EDI partner requires testing with live transactions. The vendor sends test EDI messages and verifies that the new TMS processes them correctly and generates the correct response.
Data import: Your customer records, driver profiles, and rate tables are imported from the data export. This phase often reveals data quality issues, duplicate records, inconsistent formatting, that need to be resolved before the data goes into the new system.
Plan for one to two hours per week during this phase, primarily for reviewing imported data and confirming integration test results.
Training overlaps with the build phase and is organized by role. Dispatchers train on load planning, driver assignment, and status management. Accounting trains on billing, settlements, and reporting. Safety managers train on compliance reporting and document management.

Use the parallel period to confirm each load type processes correctly, verify EDI transactions, run a billing cycle, and check ELD data sync. Two to four weeks is enough. Beyond that, running two systems simultaneously is more disruptive than committing to the new one.
Go-live is the point at which the new TMS becomes your system of record. The old system is shut down or placed in read-only mode.
The first two weeks will feel slower. Here is what that actually looks like: dispatchers are navigating a new interface for loads they could previously assign in their sleep, so average time-per-load-assignment goes up. Customer status calls take longer because the rep pulling the update is finding it in a new place. End-of-day settlement runs may take an extra pass while accounting confirms the new billing output matches expectations.
What will not be slower from day one: ELD data syncing automatically instead of being manually checked, EDI transactions processing without a dispatcher touching them, and drivers updating load status through the app instead of calling in. Those gains are immediate. They just do not feel exciting yet because the team is still working around them carefully.
By day 30, dispatchers have rebuilt their muscle memory and load assignment time returns to baseline. By day 60, the efficiency gains from automated EDI, integrated ELD data, and mobile dispatch start showing up in the numbers - fewer inbound calls, faster billing cycles, cleaner settlement runs.
Plan for a higher support load in weeks one and two. Make sure your vendor's implementation contact is accessible during that window, not just during business hours. Edge cases that training did not cover will surface on real freight, and how fast they get resolved determines whether day 30 feels like recovery or momentum.
